A faster narrative is not necessarily a better report; assess whether readers make more accurate decisions, not only how quickly text appears.
Define the problem before introducing automation
Inputs and authority: A versioned metric dictionary, baseline report, experimental randomisation unit, audience list, and incident log.
Preparation: Pre-register one primary outcome, sample eligibility, exclusion rules and the minimum practical effect; keep report authors blind to assignment where feasible.
Quantitative methods cannot be replaced by narrative generation. The recommended control is an explicit analytical plan, a reproducible calculation, and a human interpretation written from the same approved figures.
The working method: produce an inspectable artifact
Drafting or analysis step: Randomly assign comparable report requests to standard human drafting or an AI-assisted draft plus the same editorial review; time the full workflow including corrections.
Test the result: Compare factual errors, metric-definition drift, accessibility, and reader comprehension across arms; inspect missing and disputed records before computing an average.
Where a rule or deterministic computation can provide the answer, use it. Ask the assistant to explain or format approved fields; do not ask it to reconstruct exact counts, invent missing contract conditions or estimate a legal obligation. For calculations, save a query, code notebook or workbook that a second reviewer can run. For localized text, save the original sentence and translation version together.
A grounded example
For a weekly churn brief, a correct two-hour result beats a five-minute draft with a reversed denominator; a reviewer checks source query versions.
Approval gates and negative tests
Required handoff: An analytics lead signs the test plan before exposure and a separate reviewer approves any executive report.
Critical failure mode: Changes in campaign season, task complexity or different reviewers can confound apparent improvement; do not report statistical significance without an appropriate design.
- Run one routine case and one ambiguous, contradictory or incomplete case; the correct response may be to stop and ask a person.
- Test whether a user can correct an error and whether that correction changes later authorized output without creating a second inconsistent record.
- Check for permission leakage, data retained beyond purpose, unseen translations, unsupported numbers and unapproved external communication.
- Record the reviewer, source revision, decision and reason in an access-controlled log; minimize personal data in that log.
What to measure instead of assuming ROI
Measure: Accepted reports with verified metrics; reader decision accuracy; edit minutes; number of correction incidents.
Risks, access boundaries and regional applicability
Protect denominator definitions, subgroup interpretation and the distinction between descriptive, predictive and causal analysis.
Regional applicability: this method is intended for global audiences, but legal duties, consent requirements and professional standards depend on sector and jurisdiction. It does not assert that a particular law applies to all employers, schools or businesses. Where employee rights, education records, competition claims or consumer remedies are at stake, qualified local review is required before acting.
When the simpler method is better
Fallback: Use consistent report templates, fixed SQL views and checklists before considering generation.

NIST released its voluntary AI Risk Management Framework on 26 January 2023; its purpose is to support organizations in managing AI-related risks.
NIST published its Generative AI Profile on 26 July 2024 as a companion to the AI Risk Management Framework.
Eurostat reported in December 2025 that 20.0% of EU enterprises with at least ten employees used AI technologies during 2025; this is a population statistic, not a benefit estimate for any one company.
