A Practical AI Evaluation Plan: From Test Cases to Release Gates

An AI demo shows a possibility. A release gate asks whether the whole system reliably meets a documented standard on representative tasks, including the ones where failure matters most.

An AI demo shows a possibility. A release gate asks whether the whole system reliably meets a documented standard on representative tasks, including the ones where failure matters most.

Define the system boundary

List the input channels, model identifier, prompts, retrieval sources, tools, output format and human handoffs. Specify whether you are testing a general model, a consumer app or your own application. A model switch, new retrieval index or changed permission can invalidate a prior result without visibly altering the interface.

Build a risk-weighted test set

Sample from real permitted workflows and add deliberately hard cases: missing evidence, contradictory documents, sensitive personal information, malicious retrieved instructions, outdated policy pages and non-English language. Remove direct identifiers unless genuinely necessary. For each case, define an expected outcome and acceptable alternatives. Avoid using real sensitive material in public evaluation platforms.

Score several dimensions

Measure factual support, task completion, adherence to authorized instructions, unauthorized disclosures, harmful recommendations, accessibility and operational failure. A single aggregate average can conceal the failure of one high-impact category. Track false refusals alongside unsafe compliance. Where grading is subjective, use multiple independent reviewers and document disagreements.

Set release and rollback rules

A release may require zero critical data leaks in the validation sample, an agreed minimum task success rate and an explicit rollback owner; the numerical thresholds must be chosen by the organization and its risk appetite. Escalate severe failures immediately rather than hiding them in an overall score. Monitor production for drift and regressions using consented, minimized telemetry.

Reproducibility and limits

Save the test-set version, scorer rubric, execution date, prompt template, temperature, model identifier and any retrieval snapshots. Do not claim independent performance if the only data came from a provider’s demo. A local test is evidence for that population, workload and period—not a permanent performance warranty.

Human sign-off

The final acceptance decision belongs to a named owner who can weigh quantified risk, legal review and human factors. NIST’s AI RMF is voluntary guidance for organizing risk decisions, not a self-certification that makes an AI system legally compliant.
